Logistics network planning for the modernisation of a fashion retailer
We planned a comprehensive reorganisation of the logistics network for a leading retailer in the fashion discount sector and prepared for its implementation. The planned business development and the capacities of the existing network called for a reorientation, with the omnichannel strategy and product range policy playing a key role.
Our strategic logistics network planning involved determining the number, functions and future layout of the sites. We supported the client in making ‘make-or-buy’ decisions and carried out the necessary stakeholder communication. The strategic decisions were implemented through the redesign of an existing in-house site and the tendering process for a new logistics service provider site.
The concept for the existing site involved automating goods-in and optimising the order-picking process in order to meet the necessary throughput and capacity requirements. Metroplan was responsible for the redesign, from the initial concept through to the tendering process and up to the stage where the contract was ready to be awarded.
For the new site, we identified the functional requirements for omnichannel logistics and supported the tender process for logistics service providers, as well as the contract negotiations, right through to the point where the contract was ready to be awarded. In designing the site, particular emphasis was placed on an AMR solution and an item sorter for order consolidation.
The logistics infrastructure was supported by the modernisation and standardisation of the IT infrastructure. We identified the requirements, drew up the tender documents and oversaw the tendering process for a centralised WMS right through to the point where the contract was ready to be awarded. The main objectives of introducing the new WMS were, in particular, to optimise warehouse processes and to ensure future-proofing.
All decisions and outcomes of the sub-projects were underpinned by a detailed business case analysis, and the necessary financial indicators for the client were also determined.
