Automation of a Brownfield Logistics Site

Logistics Planning

Optimized Processes Through Automated Order Picking

As one of the largest internationally operating confectionery manufacturers, our customer, based in Italy, employs more than 30,000 people. The customer is part of a larger group of companies that generated an annual turnover of more than 17 billion euros in 2023.

In order to optimize its processes, the company pursued the goal of further developing its production and logistics site in the center of Germany. Based on the Metroplan Phenomena Analysis carried out, the customer decided to implement the optimization potential identified in this context in this follow-up project. The focus here was on the automation of order picking.

In the first phase of the logistics concept, Metroplan recorded the actual material flow processes and analyzed the order structures. Based on this data, an existing automation concept was reviewed and alternative automation concepts were developed for the various processing areas. The concept was then dimensioned and the connection to the existing system was planned. As part of the business case concluding this phase, the investment and operating costs were estimated. On the basis of the business case, it was decided to continue the project to the next phase (detailed planning, tendering and awarding).

In this second phase, the initially rough concepts were further detailed and, on this basis, the logistics trades were put out to tender on the market using the Metroplan Guided Engineering process. Metroplan supported this process by preparing the tender documents, conducting the bidder interviews, evaluating the submitted bids and issuing a recommendation for the award of the contract.
